Bad leads, or slow follow-up?

Businesses complain about Meta lead quality more than any other channel. A large share of the time the leads were fine and the process around them was not.

Short answer

Meta lead ads produce more, cheaper and colder leads than search advertising because they interrupt rather than capture intent. Complaints about quality are frequently follow-up problems: a lead generated by impulse decays quickly, and the same lead contacted in five minutes and the next morning are commercially different things.

01 The premise

Friction is not always the enemy.

Conversion advice repeats one instruction: remove friction. For lead ads that advice is actively harmful, because friction is the only thing filtering intent. A form that pre-fills from the profile and submits in two taps collects people who were mildly curious and are already scrolling on.

The fix is to reintroduce a small amount of deliberate friction. One qualifying question — budget, timeline, or what specifically they need — reduces volume noticeably and improves quality more than it costs. Meta also offers a higher-intent form option that adds a confirmation step.

The second half is speed, and it is the larger factor. A form filled in on a phone at 9pm is worth considerably more at 9.05pm than at 11am the next day. Businesses routing leads to an email inbox somebody checks twice a day are converting a fraction of what they paid for, then concluding the channel does not work.

02 The fixes

Three changes that usually fix it.

In order of effect.

The fixes

  • Contact within minutes. Route leads to a phone alert or a WhatsApp automation, not to an inbox. This single change moves the numbers most.
  • Add one qualifying question. Budget band, timeline or specific requirement. Fewer leads, materially better ones.
  • Send offline conversions back. Tell Meta which leads became customers so it optimises towards outcomes rather than submissions.
  • Try more than once. Most leads are not reached first time. Three attempts across a few days recovers a meaningful share.
  • Use the channel they prefer. If they will not answer calls, message them. In India WhatsApp frequently succeeds where a call fails.

03 Measurement

What to measure instead.

Cost per lead is the number that makes bad campaigns look good.

Contact rate
What share you actually reached. If it is low, the problem is speed or channel, not the ads.
Time to first contact
Measured in minutes. It correlates with conversion more strongly than almost anything else you control.
Cost per qualified lead
Leads meeting your basic criteria. The first number worth reporting.
Cost per sale
The only figure that decides whether to keep spending.
Lead-to-sale rate by campaign
Which campaign produces buyers rather than submissions. Frequently not the cheapest one.

Two mechanisms. Most GEO advice ignores both.

Almost every argument about generative engine optimisation comes from conflating two completely different things: what a model learned when it was built, and what it fetches when it answers.
